Group Grope Exchange

Participants draft suggestions on index cards, trade and filter them through silent table swaps and partner bargaining, and cluster into small teams to negotiate three final cards illustrated on a text-free visual poster.

Choose this exercise

Purpose: Exchange, prioritize, and reach consensus on practical suggestions for an organizational topic.

Use it when: Use when a group needs to pool diverse ideas, surface differing perspectives, and converge on shared priorities without open-floor debate.

Skip it when: Skip when priorities are already decided or when participants must produce individual uncompromised plans.

Group arrangement: Individual drafting and trading, then self-selected teams of 3 to 6 people (teams of 2 or 7 permitted if arithmetic requires)

Timing: Extended to 40 minutes from the source 30-40 minute window to allow sufficient time for all team presentations and structured debrief.

Materials and tools

Before participants arrive

  1. Write at least 20 suggestion cards covering practical and innovative angles on the topic.
  2. Spread surplus cards face-up across a central table.
  3. Place 4 blank index cards and a pen at each seat.

Say this to open

We are going to collect, exchange, and narrow down our ideas on our topic. Start by writing four distinct suggestions on your cards. Later, you will trade cards, join others with matching ideas, and select your top three.

How to run it

  1. Write suggestions 5 minutes

    Introduce the focus topic and speak the opening script. Everyone writes one concrete suggestion on each of their 4 blank cards. Collect all participant cards, mix them with the facilitator-prepared cards, and deal 3 cards back to each participant.

  2. Rank and silent table swap 4 minutes

    Participants read their 3 cards and arrange them in personal preference order. Direct participants to visit the central table in silence. They may discard any card from their hand and take a replacement from the table, keeping exactly 3 cards at all times.

  3. Pair bargaining swap 5 minutes

    Open the floor for spoken trades. Participants mingle, compare cards in pairs, and negotiate one-for-one trades to improve their hands. Every participant must trade at least one card with a peer and end with exactly 3 cards.

  4. Form teams and consolidate 6 minutes

    Participants cluster with colleagues holding similar cards to form teams of 3 to 6 people. If numbers do not divide evenly (such as 7, 11, or 13), teams of 2 or 7 are permitted. Each team reviews its combined cards and negotiates down to exactly 3 final cards that all members accept, setting aside the rest.

  5. Create visual poster 8 minutes

    Give each team flipchart paper and markers. Teams make a poster illustrating the ideas on their 3 final cards using only drawings, symbols, and diagrams. No words or letters are allowed. Give a 1-minute warning before time expires.

  6. Show and debrief 12 minutes

    Each team reads its 3 cards aloud, presents its poster, and explains its visual choices (up to 1 minute per team, accommodating up to 8 teams). Use the remaining time to ask 2 debrief questions for whole-room reflection.

Debrief questions

Finished output: A set of three consensus suggestion cards and an accompanying visual poster from each team.

Remote

Set up a shared digital canvas with private numbered working frames for each participant and a central pool frame. Facilitator pastes 3 pre-written digital notes into each participant frame. For the silent exchange, participants move unwanted notes into the pool and drag replacements out. For direct trades, pairs meet in 2-person breakout rooms and paste notes into each other's frame. Consolidated teams draw on a shared digital canvas without typing text.

Hybrid

Run parallel in-person and remote tracks for drafting and trading. Remote participants swap digital notes on a shared canvas; in-person participants swap index cards. For the joint readout, broadcast remote posters via room projector and point a room webcam at physical posters holding a microphone close to presenters.

Access and participation choices

If the session gets stuck

A participant cannot find a trading partner during the pair bargaining swap.
Step in as a trading partner or pair them with someone who has completed only one swap.
Teams write text labels or sentences on their visual posters.
Remind everyone that posters must rely entirely on symbols, diagrams, and illustrations, reserving words for the spoken readout.
