Fully Yourself at Work

Colleagues conduct reciprocal paired interviews reflecting on a period when they worked as their authentic selves. They compare how workplace conditions affected their performance and identify factors that supported direct, genuine work.

15 minutes | 4 to 24 people

Choose this exercise

Purpose: Examine how workplace environments and interpersonal conditions affect authentic behavior and day-to-day productivity.

Use it when: Use during a coaching cohort, team retrospective, or multi-day workshop after participants have completed a designated observation period or shared work block.

Skip it when: Skip when team psychological safety is critically low, or when participants have not had a shared context or preceding observation period to reflect upon.

Group arrangement: Pairs for structured interviews, then whole group for debrief. If an odd number attends, form one triad.

Timing: 15 minutes matches the upper end of the source range (5 to 15 minutes). Requires a prior observation period arranged beforehand.

Materials and tools

Before participants arrive

  1. Before the session begins, introduce the observation task: participants spend a designated work block or previous day paying conscious attention to how freely they express thoughts, feelings, and emotions.
  2. Arrange room seating in pairs facing each other.
  3. Distribute printed interview prompt cards or post the digital text link.

Say this to open

Earlier we agreed to pay attention to how it felt to work while being fully yourself. For the next fifteen minutes, you will pair up to interview each other about that experience. You choose how much you share. Focus on what conditions in the environment helped or hindered you.

How to run it

  1. Frame paired interviews 2 minutes

    Assign participants into pairs. If an odd number exists, create one triad. Hand out prompt cards. In pairs, Person A interviews Person B first while B speaks and A takes notes. In a triad, label members A, B, and C; the two listeners take notes while the interviewee speaks.

  2. First interview round 5 minutes

    Person A interviews Person B using the prompt card. Person A listens and notes conditions without debating. In a triad, Person A interviews Person B for the first 3 minutes. At minute 3, chime so Person B interviews Person C. For pairs, let the round run the full 5 minutes until the chime.

  3. Second interview round 5 minutes

    For pairs, partners switch: Person B interviews Person A for 5 minutes, taking notes. In a triad, chime at minute 1 of this step (minute 6 of total interviewing) so Person C interviews Person A for the remaining 4 minutes. Sound the final chime at 5 minutes to end all interviews.

  4. Group harvest and debrief 3 minutes

    Reconvene the full group. Invite two to three volunteer pairs to name one concrete workplace condition that made authentic work easier. Record these conditions on the flipchart or shared digital board.

Debrief questions

Finished output: A recorded list of workplace conditions that enable or inhibit authentic participation and performance.

Remote

Use breakout rooms for pairs, or one room for a triad. For pairs, broadcast a chat announcement at minute 5 of the interview block signaling the role swap. For a triad, broadcast announcements at minutes 3 and 6 to rotate interviewees. Return all participants to the main room for the final 3-minute harvest using chat or a shared digital board.

Hybrid

Pair in-person participants with in-person colleagues, and remote participants with remote colleagues. If an uneven distribution forces a hybrid pair, ensure the in-person partner uses a laptop with headphones. Capture debrief responses on a single shared digital board visible to both rooms.

Access and participation choices

If the session gets stuck

A participant states they could not be themselves at all during the observed period.
Direct them to answer the reverse: What specific pressures, risks, or conditions prevented them from doing so? This yields equally useful workplace data.
One partner dominates the time, leaving little room for the second interview.
Use an audible chime at the scheduled interval to enforce the switch. Remind listeners that their role is asking questions and taking notes, not sharing their own story yet.
