Choose this exercise

Purpose: Surface diverse perspectives and connect recurring themes on an open inquiry across multiple small-group rotations.

Use it when: Use when 12 to 24 participants need to explore a complex inquiry from multiple angles before setting priorities or entering formal planning.

Skip it when: Skip when the group has fewer than 12 people, when an immediate binding vote is required, or when acute personal grievance requires dedicated mediation.

Group arrangement: Tables of 4 or 5 participants; 1 static table host per table while others rotate each round.

Timing: 90 minutes matches the standard WorkshopBank timing (10m briefing, three 20m rounds, and a 20m harvest). Old metadata claiming 5 to 15 minutes is inaccurate for a full 3-round cafe.

Materials and tools

• Café-style small tables (3 to 6 tables, 4 or 5 chairs each)
• Butcher paper or flip chart sheets covering each tabletop
• Assorted colored markers and pens (at least 3 per table)
• 1 chime, bell, or auditory signal
• 1 printed Table Host Instruction Card per table
• Flip chart or digital display showing the prepared inquiry question for each round
• Wall space, whiteboard, or dedicated flip chart for harvesting
• Sticky notes (1 pad per table)

Before participants arrive

1. Craft and prepare 3 progressive questions in advance (for example, Round 1: 'What do we know about this challenge?', Round 2: 'What are we not seeing?', Round 3: 'What would a bold response look like?').
2. Arrange 3 to 6 small tables around the room with 4 to 5 chairs each.
3. Tape butcher paper or flip chart paper over each tabletop and place markers and 1 pad of sticky notes in the center.
4. Place one printed Table Host Instruction Card on each table.
5. Display the starting inquiry question on a front screen or flip chart stand.
6. Designate and clear a wall area with blank chart paper titled Harvest Wall.

Welcome to our World Cafe. Over the next 90 minutes, we will run three rounds of small-group conversation at these tables. Focus on what matters, contribute your thinking, and listen to understand. Doodle, write key phrases, and capture what stands out directly on the table paper. These sketches are your shared memory. At the end of each round, one volunteer stays as the table host to brief newcomers for 60 seconds, while everyone else moves to a new table to cross-pollinate ideas. Decide now who will serve as your first table host.

How to run it

1. Set context and explain roles 10 minutes

   Deliver opening remarks, display the prepared Round 1 question, and review conversational etiquette: focus on what matters, listen to understand, and write or draw on the tablecloths. Ensure each table selects one initial host and keeps their instruction card visible. Pause briefly to let participants sit with the question before speaking begins.

2. Explore round one 20 minutes

   Start the 20-minute timer. Groups converse on the displayed question and record concepts directly on the table paper. Ring the chime at 18 minutes as a two-minute warning. At 20 minutes, instruct non-hosts to stand and move to a new table with people they have not yet spoken to.

3. Cross-pollinate in round two 20 minutes

   Display the prepared Round 2 question. Give hosts 60 seconds to welcome newcomers and summarize key threads from round one. Groups spend the remaining 19 minutes building on those ideas and continuing to write on the paper. Ring the chime at 18 minutes. At 20 minutes, call the second table rotation. Travelers mix and find tables with people they have not yet worked with, while hosts remain in place.

4. Deepen patterns in round three 20 minutes

   Display the prepared Round 3 question focused on emerging patterns. The host gives a 60-second summary of what has gathered so far. Groups spend 19 minutes connecting patterns and writing their top three collective insights onto sticky notes. Ring the chime at 18 minutes and wrap the round at 20 minutes.

5. Harvest collective themes and close 20 minutes

   Bring attention to the Harvest Wall. Call on each table host to post their table's top 3 sticky notes and share one major insight aloud. Group related notes into clusters under open participant review. Ask two of the debrief questions to the room, outline documentation next steps, and photograph all table papers.

Debrief questions

• Looking at the clusters on the Harvest Wall, what unexpected connection stands out across our tables?
• What is one perspective you heard today that shifted or expanded your original thinking?
• What is one concrete thread from these conversations that you want to carry forward into our next phase?

Finished output: A shared Harvest Wall of clustered insight notes along with annotated tabletop butcher sheets photographed and digitized for future planning.

Remote

Set up video breakout rooms with 4 to 5 people per room. Assign one participant per room to remain as the anchor host across breakouts. Provide each room with a dedicated slide on a shared digital canvas. Host pastes 60-second summaries in chat or briefs incoming guests verbally. Harvest by having each room paste sticky notes to a main board.

Hybrid

Maintain separate in-person tables and fully remote breakout rooms to avoid audio spill. Assign one remote host per online room and one in-person host per physical table. Remote attendees rotate between digital breakouts while in-person attendees rotate between physical tables. Remote and in-person groups post digital stickies to the same shared online harvest canvas during step 5.

Access and participation choices

• Participants may contribute by writing, drawing, or speaking; non-verbal recording on tabletop paper is fully valued.
• Any participant may decline the table host role without explanation, remaining an active rotating traveler.
• Provide mobility paths between tables that accommodate wheelchairs, crutches, or service animals.

If the session gets stuck

A table host speaks for 5 minutes during the transition, cutting into exploration time.

Intervene via the room chime and remind everyone: 'Hosts, keep your recap strictly under 60 seconds so newcomers can begin exploring.'

One dominant participant monopolizes conversation at a table.

Gently cue the table: 'Let us pause and hear from someone who has not had a chance to share their perspective on this question yet.'
