The Easter Egg Retrospective

Purpose: Sort sprint reflections across insights, mistakes, obstacles, and improvement ideas to agree on actionable changes.

Use it when: At the close of a sprint or milestone when a team wants an approachable, themed structure to reflect and plan fixes.

Skip it when: Teams undergoing acute interpersonal conflict where seasonal holiday metaphors feel dismissive, or groups needing technical root-cause analysis.

Group arrangement: Individual note-taking, paired sorting, followed by whole-group theme review and action agreement

Timing: UWT suggested 45 minutes; the original source mentions a warmup but does not specify a total run time.

Materials and tools

• Wall space or 4 poster sheets labeled with the 4 prompts
• Sticky notes (at least 15 per participant)
• Felt-tip markers (one per participant)
• Adhesive tape or dry-erase markers

Before participants arrive

1. Draw or display 4 columns: Surprising Gift (insights), Broken Egg (mistakes), Tough Hunt (obstacles), and Egg Recommendation (improvements).
2. Place sticky notes and markers at each table or share the digital board link.

We are running an Easter Egg retrospective to inspect our recent cycle. We have four categories. Surprising Gift covers unexpected insights or discoveries. Broken Egg covers mistakes or careless slips. Tough Hunt covers obstacles that slowed us down. Egg Recommendation covers ideas for improvement. We encourage everyone to contribute, but you may choose to observe or pass on any category without explanation.

How to run it

1. Introduce prompts and silent write 10 minutes

   Read the opening script. Share a neutral example for each category, such as finding an undocumented API tool for Surprising Gift or missing a deployment checklist for Broken Egg. Give 7 minutes of silent time for individuals to write one thought per sticky note across any column. Participants may pass on any prompt.

2. Pair up and post clusters 10 minutes

   Ask participants to pair up. If there is an odd number, form one group of three. Pairs review each other's sticky notes, discard identical duplicates, and group similar thoughts together. Each pair walks up and posts their combined clusters into the matching columns on the board.

3. Review themes and debrief 15 minutes

   Review the board as a full group. Read aloud cluster headings. Ask the room to select up to two prominent clusters from Broken Egg or Tough Hunt to address. Ask the two debrief questions, taking 1 or 2 short answers from volunteers per question.

4. Assign owners and complete actions 10 minutes

   For each selected issue, pair it with relevant ideas from Egg Recommendation. Draft 1 to 3 specific action statements. Each action card must state what will be done, name one responsible owner, and set a completion date. Confirm consensus with a quick thumbs-up check before ending.

Debrief questions

• Which blocker from the Tough Hunt column can we eliminate immediately without external help? (Call on 1 or 2 volunteers.)
• What positive surprise from this cycle should we intentionally repeat next time? (Call on 1 or 2 volunteers.)

Finished output: A four-column retrospective board with grouped observations and 1 to 3 agreed action items assigned to named owners.

Remote

Set up a four-column digital whiteboard before the session. Have participants write notes silently, then work in breakout rooms of 2 or 3 to cluster similar notes. Return to the main room to select top action items using digital voting dots.

Hybrid

Maintain a single digital whiteboard visible on the main room screen and remote monitors. In-person pairs work together on a laptop or hand paper notes to a designated scribe who enters them onto the digital board before whole-room clustering.

Access and participation choices

• Offer an option to submit cards anonymously or have the facilitator post and read them without naming the author.
• Allow participants to contribute verbally, in writing, or pass on any category without explanation.

If the session gets stuck

Participants focus entirely on holiday memories instead of project work.

Gently redirect the group. Remind them that the Easter prompts are metaphors for events from the recent sprint.

Notes in Broken Egg lead to personal finger-pointing.

Intervene immediately. Reframe the note around systemic conditions or process steps rather than individual names.

Terms used here

• Sprint: A fixed timebox, usually one to four weeks, during which a team completes a set piece of work.
• Retrospective: A structured team meeting held at the end of a work cycle to review practices and agree on changes.
