Superhero Retrospective
Team members write reflections under four comic-book themed headings: Superpowers, Sidekicks and Gadgets, Nemesis, and Combined Role. They group recurring themes and choose concrete adjustments for future work.

Choose this exercise
Purpose: Catalog team strengths, helpful tools, recurring external blockers, and complementary working habits for an upcoming work cycle.
Use it when: Use at sprint completion, project milestones, or team formation when a team wants to review working styles and dependencies without dwelling solely on deficits.
Skip it when: Skip during acute personal conflicts where comic tropes could invite passive-aggressive barbs, or when a formal post-mortem requires strict technical failure analysis.
Group arrangement: Individual reflection, optional pairs for theme sorting, and plenary discussion
Timing: UWT suggested 45 minutes for a full reflective sprint cycle. Evidence outlines prompts and phases without fixed run minutes.
Materials and tools
- Whiteboard or wall space divided into 4 columns
- Sticky notes (at least 15 per participant)
- Broad-tipped markers (1 per participant)
- Sticky voting dots (3 per participant) or marker pens
- Countdown timer
Before participants arrive
- Label four columns or quadrants on the board: 1. Superpower (Strengths), 2. Sidekicks & Gadgets (Tools & Helpers), 3. Nemesis (Systemic Blockers & Kryptonite), 4. Role (Combined Strengths).
- Write the prompt boundaries visibly on the board, emphasizing that people or teammates are never listed under Nemesis.

Welcome to our Superhero Retrospective. Today we are using four comic book prompts to inspect how we work: Superpowers for core strengths you bring, Sidekicks and Gadgets for critical tools and supports, Nemesis for external blockers slowing us down, and Role for how our skills lock together. Real people are never a Nemesis; our villains are systemic delays, vague requirements, or broken processes. Take silent time to post your thoughts across these four areas.
How to run it
Introduce prompts and ground rules 5 minutes
Explain the four categories using the opening script. Post the rule that Nemesis refers only to systemic blockers, difficult tasks, or external conditions, never individual colleagues. Provide one neutral example for each category.
Silent individual writing 8 minutes
Participants write silently on sticky notes, one thought per note. They write at least one note for each category they wish to contribute to, placing them under the matching board columns. Anyone may choose to write for only a subset of prompts.
Group and deduplicate 7 minutes
Invite two volunteers to help cluster similar notes together under each heading while the room watches. Read grouped cards aloud. Merge exact duplicates with the authors' permission.
Dot voting on priority topics 5 minutes
Give each participant three dots or tick marks. Participants place marks on the clusters, systemic villains, or skill-sharing ideas they most want the team to discuss and resolve today.
Plenary discussion and action planning 15 minutes
Take the top two or three clusters in order of votes. Discuss practical changes: which gadgets can overcome the named nemesis, and how specific superpowers can be paired. Record at least one concrete action with an owner and date.
Debrief and close 5 minutes
Close the session by reviewing the documented action items and asking two plenary debrief questions. Conclude on schedule.
Debrief questions
- Which tool or habit mentioned today can immediately neutralize our biggest systemic blocker?
- How can we pair different superpowers on our next sprint tasks so people are not working in isolation?
Finished output: A four-column reflection board and a short list of agreed team action commitments with assigned owners.
Remote
Set up an online whiteboard with four columns matching the prompts. Keep cards obscured during the 8-minute silent writing phase if the software supports private reflection. Run dot voting using board stamps (3 votes per person). Conduct the discussion using the main audio room, recording agreed action items in a shared panel visible to all.
Hybrid
In-person members write on physical sticky notes while a designated facilitator mirrors them into the digital whiteboard, or all participants join the digital whiteboard directly from individual laptops. Ensure room audio captures in-person comments so remote attendees can contribute during the clustering and action steps.
Access and participation choices
- Participants may submit notes anonymously or choose to contribute only in written form without speaking during plenary.
- Anyone may opt out of sharing personal superpowers by contributing solely to the Gadgets or Nemesis columns.
If the session gets stuck
- Someone posts a coworker's name or personal behavior under Nemesis.
- Intervene immediately before reading aloud. Remind the room that Nemesis covers external blockers and systemic problems, not teammates. Rephrase the card into the underlying process issue or remove it privately with the writer's consent.
- Participants write humorous or trivial superhero tropes that lack work relevance.
- Acknowledge the humor, then guide the group to bridge the metaphor back to daily delivery: ask what concrete workplace skill or roadblock that comic trope represents.
Terms used here
- Nemesis / Kryptonite: A recurring structural barrier, broken process, or difficult project constraint that halts team delivery.
- Sidekick / Gadget: A reliable software tool, documentation asset, or collaborator relationship that enables daily tasks.
Sources and adaptation
Observed in online sprint retrospective template libraries published by Parabol and EasyRetro, with EasyRetro attributing a related template variation to Kamayya Gupta Vinnakota.
Retained the four core prompts (Superpower, Sidekicks & Gadgets, Nemesis/Kryptonite, and Role/Combined Powers) documented in public templates from Parabol and EasyRetro. UWT added explicit step durations totaling 45 minutes, Dot voting rules, safety rules barring personal call-outs under Nemesis, hybrid accommodations, and action-item tracking.
