Teams articulate their core reason for existing, audit routine tasks against that purpose, and define concrete vision themes with personal commitments.

Choose this exercise
Purpose: Produce an agreed team purpose statement, 3 target vision themes, and individual operational commitments.
Use it when: Use with intact teams during kickoffs, reorganizations, or resets when members need clarity on how daily tasks connect to overarching goals.
Skip it when: Skip when team authority or core functions are currently under executive review, or when the team cannot dedicate a full two-hour block.
Group arrangement: Individual reflection, trios or quartets, and whole-group consolidation.
Timing: Source specifies 120 minutes for intact teams.
Materials and tools
- Printed worksheet copies (1 per person)
- Sticky notes (2 pads per small group)
- Fine-tip markers (1 per person)
- Large index cards (4 per small group)
- Flip chart stands with paper pads (3 stands)
- Painter's tape (1 roll)
- Adhesive dot stickers (6 per person)
- Webcam and digital whiteboard platform (required if running hybrid or remote)
Before participants arrive
- Substantial preparation required before the clock starts.
- Post three flip chart sheets on the wall labeled: 'Team Purpose', 'Future Vision (3 Years)', and 'Daily Integration & Commitments'.
- Distribute one worksheet, a pad of sticky notes, a marker, and 6 adhesive dot stickers to each seat.
- Place large index cards at each table cluster.
- Arrange seating into small group clusters of 3 to 4 people facing the wall space.
Say this to open
Today we will spend two hours defining why this team exists, where we want to be three years from now, and how our day-to-day tasks support that direction. We will work individually, in small groups, and together on the wall. Your task is to leave today with one draft purpose statement, three vision themes, and personal commitments you can reference in daily standups.
How to run it
Conduct purpose audit and set context 15 minutes
Deliver opening remarks from the script. Direct participants to Section 1 of their worksheet. Have everyone privately rate clarity from 1 to 5, note one task that feels clearly aligned, and note one task that feels disconnected. Small groups of 3 or 4 compare notes for 4 minutes. Invite 3 volunteers to share neutral examples with the room.
Draft team purpose statements 25 minutes
Present the formula: 'We exist to [core contribution] so that [primary beneficiary impact].' Example: 'We exist to maintain reliable network operations so that field engineers can serve hospital clients without service outages.' Individually write candidate statements for 5 minutes. Small groups synthesize ideas into one card for 10 minutes and tape it up. Use 3 dot votes per person to mark preferred phrasing. The facilitator reads top phrases aloud; the whole group collaboratively combines them into one unified statement on the 'Team Purpose' chart for 10 minutes.
Map daily work to the purpose 25 minutes
Participants write 3 to 5 regular tasks on separate sticky notes for 5 minutes. In small groups, participants draw a horizontal line from 'Direct Connection' to 'Indirect Support' to 'Unclear', placing their notes along it for 10 minutes. For the final 10 minutes, groups analyze tasks in the 'Unclear' zone, discussing whether each item can be automated, delegated, reframed, or discontinued.
Create the three-year vision 25 minutes
Present the prompt: 'Fast-forward 3 years. What observable facts prove we succeeded?' Individually write 3 headline achievements on sticky notes for 5 minutes. In small groups, cluster notes by theme for 10 minutes. Reconvene the full room and display all clustered notes. Each person places 3 dot votes on their favorite clusters. For 10 minutes, the room collaboratively names the top 3 overarching vision themes, writing each on a large card and posting it on the 'Future Vision (3 Years)' chart.
Plan daily integration and personal commitments 20 minutes
Direct participants to Section 3 of their worksheet. For 10 minutes, each person writes one operational habit to keep purpose visible and one personal commitment linking their role to the team purpose. For the remaining 10 minutes, go around the room. Each person reads their commitment aloud in one sentence, or states 'Pass' to keep it private.
Debrief and close 10 minutes
Review the finalized purpose statement, vision headlines, and integration ideas on the wall. Ask the debrief questions to the room, taking up to 3 responses per question. Designate one volunteer to photograph the posted charts, with the facilitator committing to circulate a transcribed summary document to all participants within 24 hours.

- Which daily task was easiest to link directly to our purpose statement, and which was hardest?
- What difference will having this agreed 3-year vision make when we have to prioritize conflicting requests next month?
- What is one practical checkpoint we can use in regular meetings to keep these statements active?
Finished output: One drafted team purpose statement, 3 agreed vision priority themes, and a completed task-alignment map with individual follow-through commitments.
Remote
Run via video meeting platform with breakout rooms and a shared digital whiteboard. Pre-build whiteboard frames labeled 'Audit', 'Purpose Drafts', 'Task Alignment Spectrum', '3-Year Vision Themes', and 'Daily Integration & Commitments'. In Step 1, participants complete audit reflections privately. In Steps 2 through 4, use breakout rooms of 3 to 4 people where groups add virtual sticky notes into their designated frames. For consensus steps, give each participant 3 digital voting pins to identify preferred statements. In Step 5, participants type commitments directly onto the board or into chat, then verbally read their commitment aloud or say 'Pass' when called on.
Hybrid
In-person participants and remote participants form dedicated subgroups of 3 to 4 to avoid cross-talk friction. All participants, in-person and remote, submit sticky notes onto a single shared digital whiteboard using personal laptops or tablets. The facilitator projects the digital board onto a wall screen and reads remote contributions aloud during whole-room consolidations. A dedicated assistant or co-facilitator ensures physical chart summaries are mirrored onto the shared digital board in real time so remote participants follow every synthesis.
Access and participation choices
- Participants may pass during the verbal commitment round by saying 'Pass' without explanation.
- Digital whiteboard templates must be keyboard-navigable and compatible with screen readers.
- Individuals with handwriting fatigue may type notes on personal devices or dictate to a peer.
If the session gets stuck
- The team purpose draft sounds like a generic corporate platitude rather than specific work.
- Enforce the framework constraint: ensure the draft names the exact group of beneficiaries and the concrete operational result they receive.
- Participants get stuck debating whether a 3-year vision headline is realistic right now.
- Remind the room that the vision captures target direction and observable impact rather than a detailed project timeline. Park boundary risks on a separate chart and continue.
