Secret Santa

Choose this exercise

Purpose: Exchange mutual appreciation or symbolic gifts across a group under shared rules of anonymity and cost.

Use it when: Use during year-end gatherings, project wrap-ups, or social milestones where group members want a structured, low-pressure gift or appreciation exchange.

Skip it when: Skip when group members do not know each other, when financial constraints create unequal pressure, or when attendance at the reveal event cannot be guaranteed.

Group arrangement: Individual turns in a single circle or plenary session.

Timing: UWT suggested 30-minute reveal session; preparation and drawing happen days or weeks beforehand.

Materials and tools

• Pre-gathered gifts or sealed appreciation envelopes labeled with recipients' names
• One central table to hold all packages
• Timer or clock
• Two neutral backup tokens such as a generic treat, book, or group-signed card

Before participants arrive

1. At least one week prior: confirm voluntary opt-ins, agree on a spending cap (such as $0 for written appreciation or under $10 for tokens), and complete the blind draw so each person has one assigned recipient without drawing themselves.
2. Before the session begins, collect all labeled packages onto a central table so gift givers remain unobserved.

Say this to open

Welcome to our gift reveal. Today, all participants will receive their package, find out who drew them, and have a chance to thank each other. Participation is simple: when it is your turn, take your gift, open it, and your Secret Santa will reveal themselves. You can share a brief sentence about why you chose the item or simply say thank you.

How to run it

1. Set ground rules and confirm order 2 minutes

   Explain the turn order (such as seating circle or alphabetical). Remind the room that reactions should remain appreciative and comments brief, allowing roughly 45 to 50 seconds per exchange so all participants finish on time.

2. Conduct gift reveals 24 minutes

   Call the first person to retrieve their labeled gift from the table. The recipient opens the gift or card. The giver identifies themselves and shares one sentence on why they selected or crafted it. The recipient offers a brief thanks. Move directly to the next person until all participants have opened their gifts. Keep each exchange under 50 seconds.

3. Debrief the exchange 4 minutes

   Lead a whole-room debrief using two questions. Invite up to three participants to speak to keep within the four-minute boundary.

Debrief questions

• What made finding or creating something for your assigned person straightforward or challenging?
• What type of appreciation or gift felt most meaningful today?

Finished output: Every participating member receives their assigned gift or note, and all Secret Santa identities are revealed.

Remote

Run name draws in advance using a digital generator with automated email delivery. Participants mail physical items directly to recipients in advance with instructions not to open until the call, or exchange digital tokens such as digital cards, playlists, or short written tributes. During the video call, call on participants sequentially to unbox or read their gift on camera while the giver identifies themselves.

Hybrid

In-person members place items on the room table; remote participants send items to in-person peers or exchange digital cards. Display remote participants on a main room monitor. Alternate turns between in-room and remote members so neither group waits at the end.

Access and participation choices

• Participation must be strictly opt-in; non-participants can attend the gathering as social observers without obligation to buy or receive.
• Set a zero-cost option such as handwritten gratitude cards or curated digital notes to prevent financial barriers.

If the session gets stuck

A participant fails to bring a gift or is absent on the exchange day.

Facilitator keeps two neutral backup tokens (such as a generic treat, book, or warm group-signed card) ready before the session so no attendee is left without an item.

Someone accidentally draws their own name during a manual paper draw.

Collect all slips immediately and redraw from scratch before any preparations begin.
