Breathe and Stretch

Participants complete three rounds of synchronized breathing paired with seated or standing arm stretches, followed by a silent check-in. The activity establishes physical readiness and group presence before or between agenda items.

Choose this exercise

Purpose: Synchronize group attention and release physical stiffness through low-intensity breath and upper-body movement.

Use it when: Use as an opening warm-up or during a transition after prolonged sitting or intense discussion.

Skip it when: Skip when participants are engaged in active physical tasks or when the room culture resists somatic facilitation.

Group arrangement: Whole group seated or standing in a circle with personal arm span space.

Timing: Source indicates 1 to 2 minutes; UWT specifies 5 minutes to accommodate spacing setup, instructions, movement rounds, and brief debrief.

Materials and tools

Before participants arrive

  1. Ensure participants have at least arm's length of space on all sides so arms can extend without touching neighbors.

Say this to open

We are taking five minutes to reset our attention with Breathe and Stretch. Find a comfortable seated or standing posture. Every movement is optional. Modify or pause whenever you need to.

How to run it

  1. Establish spacing and posture 1 minutes

    Ask participants to sit upright or stand, placing feet flat on the floor. Verify everyone can extend both arms horizontally without contact. Speak the opening script.

  2. Lead three breath-movement cycles 2 minutes

    Model the sequence: Inhale slowly through the nose for 4 counts while raising both arms overhead. Hold gently for 1 count. Exhale through the mouth or nose for 4 counts while lowering arms to sides. Lead 3 complete rounds at a steady pace. Remind participants to adjust range of motion to their own comfort.

  3. Lead side and shoulder releases 1 minutes

    Guide one gentle side reach to the left on an inhale, return to center on exhale. Repeat to the right. Guide two slow shoulder rolls backward. Keep verbal cues simple and rhythmic.

  4. Ground and transition 1 minutes

    Invite participants to let hands rest in their laps or by their sides. Call for one natural breath. Conduct a quick 1-question debrief using a hand signal or one-word response before returning to the agenda.

Debrief questions

Finished output: A shared state of physical readiness to proceed with meeting work; no written artifact.

Remote

Run via video conference. Ask participants to step back from screens or adjust chairs to have room to move their arms. Lead the breath count verbally and visually on camera. Participants may leave cameras on or off as preferred.

Hybrid

In-room participants spread out to maintain arm clearance. Position the room camera so remote members see the facilitator modeling movements. Facilitator speaks breath counts clearly into the primary microphone. Both in-person and remote participants share the one-word debrief verbally or in the chat.

Access and participation choices

If the session gets stuck

A participant cannot raise arms overhead due to shoulder injury or limited mobility.
Remind the room upfront that all movements can be done with small wrist circles, resting hands on knees, or breath only.
Participants giggle or feel self-conscious during the breathing exercise.
Acknowledge it neutrally, maintain your own steady cadence, and proceed without calling out individuals.
