Individual Perspectives
Participants work independently to map their answers to strategic questions on large paper using multiple colors. They then share their sheets in small groups to compare views before a brief room debrief.

Choose this exercise
Purpose: Collect uninfluenced personal viewpoints on project goals, key actions, and organizational barriers before team consensus forms.
Use it when: Use at project kickoffs, strategy resets, or retrospectives when teams need clear, individual input without louder voices driving the initial conclusions.
Skip it when: Skip when the team has already agreed on strategic direction and simply needs rapid tactical execution or a quick vote.
Group arrangement: Solo work followed by trios or quartets (3 to 4 people per breakout group)
Timing: Source suggests 30 to 60 minutes. UWT standard plan is structured at 45 minutes for groups up to 24.
Materials and tools
- One prompt sheet per participant containing 6 chosen strategic questions
- One large sheet of paper (11x17 inch ledger size or flipchart paper) per participant
- A set of at least 3 distinct colored markers or pens per participant
- Wall-safe tape or adhesive strips to hang sheets
- One countdown timer visible to the room
Before participants arrive
- Select and print 6 clear strategic questions addressing vision, past obstacles, and organizational barriers onto the prompt sheets.
- Place one large sheet of paper, a prompt sheet, and 3 colored markers at each workspace.
- Designate small-group breakout areas or clusters of 3 to 4 chairs around the room.
Say this to open
Welcome. Before we discuss our direction together, we want everyone's independent thinking recorded without group influence. You each have a prompt sheet with six questions, a large sheet of paper, and three colored markers. You will have fifteen minutes to sketch and write your responses on your paper in silence. You do not need to answer every question, and you can organize your sheet however you like.
How to run it
Introduce prompt and rules 4 minutes
Distribute attention to the prompt sheets. Explain the 15-minute silent working block. Clarify that color can be used to separate themes (for example, green for vision, black for facts, red for blockers). Invite clarifying questions on the process.
Draft individual sheets in silence 15 minutes
Start the timer for 15 minutes. Participants work individually without conversation. If someone finishes early, they review and add detail to their obstacle or action notes. Give a two-minute warning before time expires.
Share perspectives in small groups 16 minutes
Divide participants into groups of 3 or 4. Each person gets 3 to 4 minutes to show their sheet and explain their key points. Listeners take note of common patterns or stark differences without debating or attempting to correct the speaker.
Synthesize and debrief whole group 10 minutes
Bring the room together. Invite 1 spokesperson from up to 4 groups to share one major obstacle and one shared success factor that emerged across their sheets. Close by hanging the sheets on the wall for review.
Debrief questions
- Where did your group's views align most closely?
- What was the most surprising difference in how people saw our obstacles?
- Which single action showed up across multiple sheets as critical for success?
Finished output: Completed individual response posters hung on the room walls and an identified list of shared barriers and priorities.
Remote
Provide the prompt document in advance. Each remote participant works on a digital whiteboard frame (such as Miro or Mural) or on physical paper at their desk. During silent drafting, keep video on and audio muted. Use breakout rooms of 3 to 4 participants for 16 minutes to share screens or hold up sheets. Return to the main room for the debrief.
Hybrid
In-person participants complete physical 11x17 sheets. Remote participants complete an identical template on a shared digital board. Pair remote attendees with remote breakout rooms, and in-person attendees with in-person clusters. In the debrief, alternate calls between a remote group and an in-person group. Post photos of in-person posters to the digital board after the session.
Access and participation choices
- Participants may respond through written text, bulleted notes, diagrams, mind maps, or sketches.
- Anyone may choose to pass on answering specific questions or mark them as confidential.
- Participants may designate a peer to present their poster during the small group round if speaking is difficult.
If the session gets stuck
- Participants start talking or debating during the 15-minute drafting window.
- Gently ring a chime or state that the silent period protects everyone's independent thinking, and note that small group discussions start immediately after.
- One person dominates the small group sharing time, leaving others without a turn.
- Announce time checks every 4 minutes prompting the groups to move to the next person's poster.
Terms used here
- Ledger paper: 11x17 inch paper, providing twice the space of standard letter paper for open sketching and notes.

Observed in Relationship Makers Handbook, pages 211-212.
Retained the core mechanic from Relationship Makers Handbook: silent completion of 6 to 12 challenging questions on 11x ledger or flipchart paper using at least 3 colors, followed by team-based sharing. UWT set the question set to 6 concrete prompts, fixed group sharing time at 16 minutes in groups of 3 to 4, added exact timing totalling 45 minutes, and defined structured debrief and hybrid procedures.
