Choose this exercise

Purpose: Collect retrospective observations across surprises, delays, team enablers, top successes, and memorable interactions.

Use it when: Use at the end of a project, milestone, event, or onboarding period to capture structured team feedback.

Skip it when: Skip during an active technical emergency or when the team requires an immediate single-issue root-cause analysis.

Group arrangement: Individual silent reflection, whole-room clustering, then work in up to 5 small groups of 3 to 5 participants (pairs when total group is 4).

Timing: UWT suggested standard retrospective timing. Sources provide prompts without fixed durations.

Materials and tools

• 5 wall charts or large poster sheets labeled with the five prompt categories
• Sticky notes (at least 1 pad per table or breakout station)
• Markers or pens (1 per person)
• Masking tape or pushpins to mount poster charts
• Digital whiteboard template for remote or hybrid sessions

Before participants arrive

1. Mount five separate posters around the room: Plot Twists, Slow-Mo Moments, Momentum Makers, Oscar Worthy, Best Cameos.
2. Distribute sticky notes and markers to all tables.
3. For hybrid sessions, designate a scribe ahead of time to copy physical notes onto the digital board.

Say this to open

We are reviewing our recent work using film metaphors. Take sticky notes and write responses across five categories on the wall: unexpected plot twists, slow-mo drags, momentum makers, Oscar-worthy highlights, and best cameos. Write one clear idea per note. You can post anonymously or keep personal notes private if you prefer not to share them publicly.

How to run it

1. Introduce categories and silent writing 8 minutes

   Explain the five prompts: Plot Twists (surprises and new lessons), Slow-Mo Moments (delays and friction), Momentum Makers (accelerators), Oscar Worthy (proudest achievements), and Best Cameos (standout contributions from teammates or partners). Participants write silently on individual sticky notes, aiming for at least one note per category. Posting notes is voluntary. Stop writing when the timer rings.

2. Post and silent gallery clustering 7 minutes

   Participants walk up and post their sticky notes under the corresponding category posters. Everyone silently reviews the posted notes across all five posters and moves similar notes together to form thematic clusters.

3. Small-group theme analysis 10 minutes

   Divide participants into up to 5 groups (sized 3 to 5 people, or pairs if total is 4). Assign one category poster to each group. If there are fewer than 5 groups, assign multiple categories to a group so that all posters are covered. Each group reviews their assigned poster clusters, selects the most critical pattern, and drafts one concrete operational improvement.

4. Whole-room readout and debrief 10 minutes

   Each small group takes up to 90 seconds to present their category's main theme and proposed action. Facilitator records action items where everyone can see them, then closes with one or two debrief questions.

Debrief questions

• Which plot twist gave us the most practical lesson for our next sprint or phase?
• What friction from our slow-mo list can we remove immediately?
• Which momentum maker should we standardize into our weekly routine?

Finished output: A set of clustered retrospective notes across five categories and a list of documented team actions.

Remote

Use a shared digital whiteboard with five columns matching the prompts. Participants spend 8 minutes typing notes onto digital stickies. Give 7 minutes for silent digital clustering in the main room. Send participants into up to 5 breakout rooms to analyze assigned columns for 10 minutes, then reconvene for the 10-minute readout.

Hybrid

Set up a shared digital whiteboard displayed on the physical room screen. Remote participants post directly to the board. The designated in-person scribe types or mirrors physical sticky notes onto the shared board during the posting phase. Form hybrid small groups or parallel in-person and online breakout groups for the analysis phase.

Access and participation choices

• Participants may submit notes anonymously without their name attached.
• Anyone may choose to reflect silently on paper and pass on posting individual notes without explanation.
• Spoken readout turns can be handled by a volunteer spokesperson in each small group.

If the session gets stuck

Sticky notes contain vague complaints such as 'communication was broken'.

Ask the group analyzing that poster to reframe it into an explicit, neutral example, such as 'waiting two days for code reviews'.

Participants post only praise under Oscar Worthy and avoid critical feedback.

Remind the room that Slow-Mo Moments and Plot Twists provide the clearest path to operational fixes, and ask each person to contribute at least one operational drag.
