End of Year Retro

Team members reflect on the past year across four categories: team and individual successes, challenges, individual goals, and team goals. They document these points and review them together to set priorities for the coming year.

Choose this exercise

Purpose: Identify past successes and challenges while recording concrete individual and collective goals for the upcoming year.

Use it when: Use during annual review periods or final team planning cycles when closing out a major work year.

Skip it when: Skip for routine bi-weekly project cadence retrospectives or brand-new teams that lack a shared year of work.

Group arrangement: Individual reflection followed by whole-group review or subgroups of 4 to 6 for larger rooms.

Timing: Source specifies a standard 60-minute retrospective cadence.

Materials and tools

Before participants arrive

  1. Prepare four distinct physical columns or digital board sections: 1. Successes This Year, 2. Challenges This Year, 3. Individual Goals for Next Year, 4. Team Goals for Next Year.
  2. Place markers and sticky note pads at every workstation.
  3. Send the four reflection prompts to attendees ahead of the session so they can review their personal notes.

Welcome to our annual retrospective. Today we are looking back at our past year to capture our wins and struggles, and looking forward to define where we want to go next. You will write responses across four prompts: successes, challenges, your individual goal, and our team goals. Please focus on concrete examples.

How to run it

  1. Introduce prompts and silent writing 10 minutes

    Explain the four columns. Participants write silently on sticky notes, one point per note. An example for a success is 'Migrated billing platform with zero downtime,' while an individual goal might be 'Complete certification in database administration.' Writing is strictly silent until the timer rings.

  2. Post and cluster cards 10 minutes

    Invite participants to place their notes in the appropriate columns. If running with more than 8 people, have participants step up in small waves. Ask the group to silently group duplicate or similar topics within the Successes and Challenges columns.

  3. Review past successes and challenges 20 minutes

    Facilitate a read-through of clustered successes and challenges. Allow short clarifications from note authors. Keep comments focused on factual patterns rather than relitigating past disputes. Spend roughly 10 minutes on successes and 10 minutes on challenges.

  4. Review forward goals and commit 15 minutes

    Read through the team goals column. Have the room identify the top 2 or 3 common themes for collective focus. Briefly allow individuals to share their personal goal if they choose, noting that private goals may be kept personal without speaking.

  5. Debrief and archive 5 minutes

    Conclude the session using the structured debrief questions. Designate one person to photograph or archive the board so it can be revisited in twelve months.

Debrief questions

Finished output: A documented four-column board of past achievements, systemic friction points, and an agreed list of team and individual objectives recorded for review in one year.

Remote

Create an online digital board with the four distinct columns. Share screen during the introduction. Set a digital timer for silent card creation. Ask participants to read aloud when hovering over their cards or use numbered voting tags to prioritize discussion points.

Hybrid

Display the digital board on a central room display. Both room and remote participants add digital sticky notes from their laptops to ensure a single shared artifact. The facilitator alternates spoken contributions between remote and in-room participants.

Access and participation choices

If the session gets stuck

Participants spend all their reflection time complaining about unresolved operational challenges.
Enforce equal time across columns and redirect energy toward the 'Team Goals' column by asking, 'What specific mechanism will prevent that from happening next year?'
Individual goals are too vague, such as 'do better work.'
Offer a prompt on the board: 'What specific skill, role, or project milestone will show that this goal was achieved?'
