Choose this exercise

Purpose: Identify participant distribution across four change stages and establish shared support commitments.

Use it when: Use when a team is undergoing a reorganization, process change, or system rollout and needs to coordinate practical support.

Skip it when: Skip when the change details are confidential, when leadership cannot act on requests, or during active crisis resolution.

Group arrangement: Individual mapping, followed by stage-based subgroups of 2 to 5, and full group review.

Timing: Matches the 75-minute total duration documented by WorkshopBank.

Materials and tools

Before participants arrive

  1. Draw four wide vertical columns on the main wall or board titled: 1. Awareness, 2. Disruption, 3. Exploration, 4. Commitment.
  2. Place flipchart paper and markers at four breakout tables or room corners.
  3. Distribute sticky notes and a marker to each seat.

Say this to open

Today we are mapping where each of us stands regarding our current change initiative. Change rarely happens at the exact same pace for everyone. To start, take one sticky note and write a single word that captures how this transition feels for you right now.

How to run it

  1. Warm-up check-in 10 minutes

    Participants write one word on a sticky note describing their current experience of the change. In pairs or trios, partners read their word aloud without debate. The facilitator gathers 4 or 5 voluntary words in the main room.

  2. Introduce four stages 10 minutes

    Explain the four stages posted on the wall banner: Awareness (learning what is happening), Disruption (feeling the shift or friction), Exploration (testing new ways of working), and Commitment (integrating the change into regular habits). Give neutral operational examples for each stage.

  3. Map current positions 10 minutes

    Participants write their initials or a neutral symbol on a sticky note alongside a brief phrase about what puts them there. Participants post their note in the column that best reflects their current state. Participants may choose an anonymous mark or place their note between stages.

  4. Analyze stage needs 15 minutes

    Participants gather in small groups by their mapped stage (or choose an adjacent stage if alone). On a flipchart sheet divided into 'Emotional Needs' and 'Practical Needs', groups write specific requirements for moving forward. Example: Under Disruption, practical need might be 'weekly system training', emotional need might be 'acknowledging productivity dips'.

  5. Design and select support actions 15 minutes

    Each subgroup posts their flipchart sheet. The room does a five-minute silent walk to review all sheets. The facilitator leads a 5-minute brainstorm to propose specific team actions that address the posted needs. Each participant receives 3 dot stickers and votes for the actions most useful to implement immediately. The facilitator circles the top 3 vote-getters.

  6. Commit individual next steps 10 minutes

    Each participant writes down one concrete action they will take this week to support themselves or a colleague. In pairs or in a brief go-round, participants who wish to share state their action and name any resource or assistance needed to complete it.

  7. Debrief and close 5 minutes

    Facilitator summarizes the top three collective commitments and confirms where the notes will be documented. Conclude with a whole-room reflective question.

Debrief questions

Finished output: A map of team distribution across four change stages, an inventory of practical and emotional needs, and three prioritized support actions.

Remote

Use a digital whiteboard with four labeled columns. Participants post digital notes anonymously or with their name. Form breakout rooms for each stage to record needs on digital templates. Use built-in voting features for action selection.

Hybrid

Maintain a single shared digital board projected in the physical room. In-person participants add notes directly or through a designated facilitator scribe. Subgroups should be either all-remote or all-in-person to ensure equal audio clarity during the needs analysis step.

Access and participation choices

If the session gets stuck

All participants cluster in a single stage, leaving other stages unstaffed during the small group work.
Split the large group into smaller pods within that dominant stage, or invite volunteers to analyze an adjacent stage based on past observations.
Needs analysis turns into general venting about leadership without actionable items.
Refocus the prompt by asking: 'What practical support can this team provide for each other within our current sphere of control?'
