Baseball Retrospective
Teams review a recent work cycle using baseball-themed categories. Participants post headline impressions, sort successes and missteps, and turn near-misses into concrete adjustments.

Choose this exercise
Purpose: Categorize recent sprint outcomes into operational themes to draft specific process improvements.
Use it when: Use at the end of a sprint or milestone when a team wants a structured thematic framework to review accomplishments and operational friction.
Skip it when: Skip when team members resist sports metaphors or when severe interpersonal conflict requires direct, non-thematic mediation.
Group arrangement: Individual posting followed by whole-room clustering and small groups of 2 to 3 people

Materials and tools
- Standard sticky notes (at least 2 pads per 4 participants)
- Brightly colored sticky notes for action items (1 pad)
- Fine-tip markers (one per participant)
- Whiteboard or wall space partitioned into 6 labeled columns
- Digital whiteboard software (for remote or hybrid sessions)
- Digital timer
Before participants arrive
- Draw 6 columns on the board labeled: Press Conference, Hits, Home Runs, Outs, Picked Off, Foul Balls.
- Write the plain definition under each header: Press Conference (3 words on the sprint), Hits (good things that happened), Home Runs (standout wins and kudos), Outs (things that failed or went poorly), Picked Off (surprises that caught us off guard), Foul Balls (efforts close to succeeding that need adjustment).
- Distribute standard sticky notes and markers to all seats, keeping bright action sticky notes at the front table.

Welcome to our Baseball Retrospective. We will review our recent sprint using six categories. We will begin with a three-word headline, sort what worked and what stalled, and convert near-misses into clear fixes for next cycle. You can contribute openly or pass on any round.
How to run it
Press conference check-in 5 minutes
Speak the opening script. Ask everyone to write exactly three words on a sticky note describing their sprint experience. Neutral example: 'Busy, delivered, tired.' Invite participants to post their notes under Press Conference. Read 4 to 6 notes aloud without debate. Anyone may pass on having their note read.
Silent category writing 10 minutes
Direct participants to write observations on standard sticky notes, one thought per note, for the remaining five columns: Hits, Home Runs, Outs, Picked Off, and Foul Balls. Set the timer for 7 minutes of silent writing, then allow 3 minutes for participants to post their notes under the matching column headers.
Clustering and review 10 minutes
Gather the room around the board. Cluster similar notes together within each column. Review Hits and Home Runs briefly to acknowledge wins. Then examine Outs, Picked Off, and Foul Balls. Clarify unclear notes without debating solutions yet. Stop clustering when the timer sounds.
Drafting adjustments in small groups 8 minutes
Divide participants into pairs or trios. If numbers leave a single participant, create a trio or quartet so no one works alone. Direct each group to pick one sticky note from Foul Balls or Outs. Hand each group one brightly colored sticky note to write a concrete adjustment that turns that issue into a success next sprint.
Action commitments and debrief 12 minutes
Invite up to 4 groups to read their proposed adjustment aloud. Facilitate a quick vote by show of hands to select up to three final action items. Record a designated owner and delivery date on each chosen bright note. In the remaining 4 minutes, choose one debrief question from the list to close the session.
Debrief questions
- Which committed adjustment will bring our team the fastest relief in the coming sprint?
- Looking at the Picked Off column, what early signal can we track to prevent similar surprises?
- What is one successful practice from Hits that we must protect in our next planning cycle?
Finished output: A grouped board of sprint observations and up to three committed action items with named owners and target dates.
Remote
Set up a shared digital whiteboard with the 6 labeled columns. Participants type notes privately and paste them into columns simultaneously. Use digital breakout rooms of 2 to 3 people for action drafting. The facilitator shares the main screen, records owners directly onto digital cards, and leads the final debrief in the main room.
Hybrid
All participants post sticky notes directly to a shared digital whiteboard displayed on the meeting room screen. Breakout groups pair remote attendees with each other or with in-person partners using individual headsets. The facilitator reads aloud any note submitted without voice comment.
Access and participation choices
- Participants may submit notes anonymously in person on handwritten slips or digitally via private direct message to the facilitator.
- Anyone may pass on speaking during the press conference, group sharing, and debrief rounds.
- Plain-language definitions remain visible under all column headers so nobody needs baseball knowledge.
If the session gets stuck
- Participants get stuck trying to interpret baseball terms instead of sharing work feedback.
- Point directly to the written definitions under the column headers and instruct the team to focus strictly on those plain descriptions.
- The team logs excessive complaints under Outs and morale drops.
- Shift focus immediately to the Foul Balls column and ask: 'What is one specific change under our direct control that flips this outcome next sprint?'
Terms used here
- Press Conference: A brief opening check-in where participants describe the sprint in three words.
- Hits: Positive outcomes and regular milestones achieved during the sprint.
- Home Runs: Standout wins, exceptional team efforts, and peer recognitions.
- Outs: Obstacles, missed targets, or things that failed during the sprint.
- Picked Off: Unexpected roadblocks or events that caught the team off guard.
- Foul Balls: Efforts that were near misses and need an operational tweak to succeed next sprint.
