United We Transform | Facilitator run sheet
21 Football
Two teams take turns passing a football into marked field zones to score points while defenders cover receivers without contact. Teams switch between offense and defense after every four passes until one team reaches 21 points.
20 minutes | 10 to 24 people
Choose this exercise
Purpose: Practice spatial tracking, throwing accuracy, and cooperative defense in an active field game.
Use it when: Use outdoors or in a large gymnasium when a group wants an energetic, non-contact throwing and catching game.
Skip it when: Skip in confined indoor rooms, when high-mobility running is unsuitable for participants, or when the group seeks a seated reflective activity.
Group arrangement: Two teams, as equal as possible (from 5v5 to 12v12; with an odd count, one team plays with one extra player or an extra person acts as official scorekeeper).
Timing: Source specifies 10 minutes or more; 20 minutes accommodates field walkthrough, multiple offensive possessions, and debrief.
Materials and tools
- 1 football or soft foam football
- 8 to 12 field cones to mark boundary lines and depth zones
- 2 sets of scrimmage vests or pinnies in contrasting colors (enough for half the group)
- 1 flip chart or dry-erase scoreboard with dry-erase marker
Before participants arrive
- Mark a rectangular field roughly 30 by 20 yards using perimeter cones.
- Divide the field depth into four zones from near to far using sideline cones.
- Label or announce the points: Zone 1 (1 point), Zone 2 (2 points), Zone 3 (3 points), Zone 4 (4 points).
- Place the ball at the designated line of scrimmage at the front edge of Zone 1.
- Set the scoreboard at the sideline.
Say this to open
Welcome to 21 Football. Our goal is to reach 21 points by completing forward passes into different zones. Each offensive turn consists of four passes thrown from behind the line of scrimmage. Points depend on where the receiver catches the ball, not where they run afterward. If the defense intercepts a pass, they score three points right away. Keep your eyes up to avoid collisions. No tackling or physical contact is allowed.
How to run it
Form teams and walk the zones 3 minutes
Divide the group into two balanced teams. If the count is odd, assign an extra runner or an official scorekeeper. Give pinnies to one team. Walk both teams down the field to show the line of scrimmage and the four scoring zones. Explain the values: Zone 1 gives 1 point, Zone 2 gives 2 points, Zone 3 gives 3 points, Zone 4 gives 4 points. Point out that an interception awards 3 points to the defense.
First offensive possession 5 minutes
Team A starts on offense behind the line of scrimmage and picks their first quarterback. Team B sets up as defenders in the zones. Team A runs four pass attempts. The quarterback throws from behind the line. A catch scores points for that zone. An incomplete pass scores zero. An interception awards 3 points to Team B. Write scores on the board after each throw.
Alternate possessions and rotate throwers 8 minutes
Teams switch offense and defense after every four passes. The new offensive team names a quarterback and gets four pass attempts. Continue alternating four-pass possessions until one team reaches 21 points or time runs out. Each team must rotate to a new quarterback at the start of every offensive turn so multiple players get throwing opportunities.
Conclude play and debrief 4 minutes
Gather both teams at midfield and announce the final tally. Choose one or two debrief questions and take two or three brief responses from volunteers before packing equipment.
Debrief questions
- How did your team decide whether to aim for safe short zones or riskier deep zones?
- What communication helped defenders cover open spaces without colliding with receivers?
- What practical adjustments helped players keep their eyes up and avoid collisions?
Finished output: A completed non-contact football game reaching 21 points or the highest recorded score after alternating possessions.
Remote
This is a physical field game requiring running, throwing, and catching. It cannot run online without converting into a completely different tactical activity. For remote groups, select an online collaborative strategy exercise instead.
Hybrid
Hybrid delivery is not recommended because remote participants cannot share the physical playing area. If remote participants must observe, assign them to track official scores and completed pass statistics in a shared digital spreadsheet updated live by the sideline scorekeeper.
Access and participation choices
- Participants may choose roles such as quarterback, route receiver, zone defender, or sideline scorekeeper.
- Any participant may switch out of high-speed running roles at any point without explanation by taking over scorekeeping or zone spotting duties.
- Use a soft foam football to reduce impact force for catching.
If the session gets stuck
- Receivers and defenders collide while watching a pass in the air.
- Pause the game immediately. Remind players that this is non-contact and both players must leave room for the play. Enforce a two-hand touch rule or broaden the zone boundaries.
- A single player stays at quarterback and does not share the ball.
- Enforce the rotation rule: a new player must step in as quarterback at the start of each four-pass offensive turn, and no single receiver may be targeted on consecutive passes.
Terms used here
- Line of scrimmage: The marked boundary behind which the quarterback must stand when releasing a pass.
- Zone: A marked horizontal slice of the field that awards a specific point value when a catch is made inside it.
Sources and adaptation
Observed in the Playworks Game Library under the titles '21 Football' and 'In the Zone'.
Retained core Playworks mechanics: race to 21 points, four passes per possession, zone-based catch scoring, line of scrimmage, and 3 points for interceptions. Added zone point scale (1 to 4 points), quarterback rotation rules, odd-player handling, safety boundaries, and a debrief.
