# Working session / workshop

Workshops are the format most likely to produce real outcomes, and still most of them drift. This template is the distilled shape of the highest-scoring working sessions in the corpus: one named problem, alternating divergence and convergence, and an artifact with owners at the end.

Who: Problem-solving workshops, 8 to 100 people, half day.
Duration: Half day (4 hours)

## Agenda

- 0:00 | Problem contract: the named problem, what done looks like, roles in the room: Ten minutes of contracting saves two hours of drift.
- 0:15 | Evidence dump: everything known goes on the wall, gaps marked honestly: Builds a shared factbase before solutions harden.
- 0:45 | Diverge: parallel small groups generate options, quantity over polish: Parallel work triples option surface without tripling time.
- 1:30 | Break, deliberately away from the work: Incubation is a real effect; protect it.
- 1:45 | Converge: options merged, criteria applied, the strongest two stress-tested: Convergence with explicit criteria prevents loudest-voice decisions.
- 2:45 | Build the artifact: the plan, prototype, or decision doc drafted in the room: The artifact is the workshop's product; leaving without one is the failure mode.
- 3:30 | Owners, dates, and the follow-up: who does what by when, and the check-in scheduled: The last thirty minutes determine whether anything happens.
- 3:55 | Close: one-line commitments aloud, artifact photographed and shared same day: Public commitment plus same-day distribution locks the outcome in.

## Design notes

- Write the problem contract before any content: the problem, the definition of done, the decision rights.
- Alternate divergence and convergence explicitly; never let the room do both at once.
- Reserve the final 30 minutes for owners, dates, and scheduling the follow-up. Never give that time away.

These are design recommendations informed by published agenda evidence, not measured outcome claims.
