## Agenda

- 9:00 | Arrival and story rounds: structured pair walks with real prompts: Depth comes from structure and movement, not trust falls.
- 10:00 | How we actually work: the team maps its own friction points honestly: The retreat's unique license: saying the quiet parts in a safe container.
- 11:00 | Fix one thing: the team picks one friction and designs the fix together: One fixed friction outlasts ten appreciation circles.
- 12:30 | Long lunch, no agenda, ideally outdoors: Unstructured time is a feature when the structure around it is strong.
- 14:00 | Future postcard: each person writes where the team is in a year and reads it aloud: Aspiration surfaces values debates that never fit in standups.
- 15:00 | Working agreement: the team writes or revises how it operates, with the new fix included: The retreat produces a living artifact the team governs itself by.
- 16:00 | Close: the fix gets an owner and a two-week check, then the fun part of the evening: Commitment first, celebration after; both land better.
