# Hackathon / innovation challenge

Hackathons reliably produce energy and demos, and then the corpus-familiar silence: no follow-through. This template keeps the build magic and fixes the two structural gaps: problems worth solving, and a real path for winners after the demo.

Who: Internal or public hackathons, 30 to 1,000 people, one to three days.
Duration: 2 days

## Agenda

- Day 1, 9:00 | Problem marketplace: sponsors pitch real problems with real constraints; builders choose: Problems with owners beat themes; the choice is the first act of commitment.
- 9:45 | Team formation with skill balancing: gaps posted publicly, matches made: Deliberate team assembly beats friend clusters for both output and ties.
- 10:30 | Build sprint one, with roaming experts on call: The core: uninterrupted making with help findable.
- 13:00 | Standup checkpoints: two-minute team status to a coach, blockers surfaced: Light structure keeps 40 teams from silently stalling.
- Day 2, 9:00 | Build sprint two, plus a mid-day user test with real users or sponsor reps: One user test doubles the realism of every demo that follows.
- 15:00 | Demos: three minutes each, judged on problem fit and evidence, not slideware: Demos are the celebration; the criteria keep them honest.
- 17:00 | The continuation contract: winning teams get named sponsors, 30-day pilots, and dates: This block is why this hackathon will not be like the others.
- 17:45 | Close: where every project lives on, and the 60-day demo-day announcement: The afterlife of the work is public and dated.

## Design notes

- Source problems from owners who commit to piloting winners before the event starts.
- Add one real user test before demos; it transforms judging and learning.
- End with continuation contracts, not just prizes: sponsor, pilot, date.
