# The Fireworks Retrospective

Participants review a past period by posting notes under three themes: Toast for successes, Goodbyes for problems to leave behind, and Resolutions for upcoming habits.

**Time:** 45 minutes. UWT suggested standard sprint or quarterly retrospective format (45 minutes).
**People:** 4 to 24. Individual reflection followed by small group clustering in groups of 3 to 5, ending in full-group synthesis.

## Choose this exercise

**Purpose:** Sort team experiences from a completed cycle into celebrated milestones, dropped practices, and commitments for the next cycle.
**Use it when:** At year-end reviews, quarter closes, or project post-mortems when teams want a forward-looking reset.
**Skip it when:** During urgent mid-cycle triage where direct root-cause problem solving is required instead of wide-angle reflection.

## Materials and tools

- Sticky notes in three colors or standard pads (approx. 10 notes per person)
- Markers or pens (one per person)
- Wall space or whiteboard divided into three columns: Toast, Goodbyes, Resolutions
- Timer

## Before participants arrive

1. Draw three wide columns on a wall or board labeled 'Toast', 'Goodbyes', and 'Resolutions'.
2. Write the prompt under each heading: Toast ('Which successes can we celebrate together?'), Goodbyes ('Which problems do we want to leave behind?'), Resolutions ('What realistic commitments will we make for the upcoming period?').
3. Place sticky notes and markers at each seat or table.

## Say this to open

Welcome. Today we will use the Fireworks format to close our past period and prepare for the next. We have three categories on the board: Toast, Goodbyes, and Resolutions. For the first seven minutes, write your reflections silently on sticky notes with one thought per note. You can write as many or as few as you wish, or simply observe.

## How to run it

### 1. Introduce prompts and write silently (8 minutes)

Explain the three prompts and give one neutral example: Toast might be 'Finished customer migration without downtime'; Goodbye might be 'Late Friday deployment alerts'; Resolution might be 'Cap all standup meetings at ten minutes.' Direct everyone to write silently on sticky notes, one item per note. Participants may write for one, two, or all three categories.

### 2. Group sorting in small clusters (12 minutes)

Divide participants into small tables or breakout groups of 3 to 5. Have members place their sticky notes onto their local workspace, read them aloud quickly, and group duplicate points together. Spare participants join an existing group.

### 3. Post and review board (15 minutes)

Have one representative from each small group bring their clustered notes to the main wall under Toast, Goodbyes, and Resolutions. The facilitator reads each cluster aloud once. Invite anyone who wishes to add clarifying context to speak for up to 30 seconds.

### 4. Select resolutions and debrief (10 minutes)

Review the Resolutions column as a full group. Narrow the list down to 1 to 3 tangible team agreements for the upcoming period. Ask the debrief questions to close the session.


## Debrief questions

- Looking at our Goodbyes, what practical habit will keep those issues from creeping back?
- Which Resolution will make the most immediate difference to our daily routine?

**Finished output:** A posted board of team highlights and retired habits, along with 1 to 3 agreed resolutions with assigned owners.

## Remote

Use a shared online whiteboard divided into three columns labeled Toast, Goodbyes, and Resolutions. Run the silent writing phase individually. Send participants into breakout rooms of 3 to 5 for clustering, then return to the main room to review the aggregated board and vote on top resolutions.

## Hybrid

Maintain one shared digital board accessible by all. In-person participants type directly into the board or pair with a designated scribe who enters their physical notes. Remote and in-person members alternate speaking turns during the whole-room review.

## Access and participation choices

- Participants may submit notes anonymously via digital submission or an unlabelled sticky note box.
- Any participant may pass on verbal sharing without needing to give an explanation.

## If the session gets stuck

**Goodbyes turn into personal complaints against specific colleagues.**

Intervene immediately and reframe the issue around shared processes, tools, or schedule constraints rather than individuals.

**The team generates too many vague resolutions to implement.**

Ask the room to select only one or two resolutions that can be verified as complete within the first thirty days.
