# Liberating Structures Overview Session

Participants experience an introductory string of microstructures (Impromptu Networking, 1-2-4-All, and 15% Solutions) to address a shared organizational challenge. They produce individual next-step commitments and a synthesized list of team insights without relying on conventional open discussion.

**Time:** 60 minutes. 60 minutes as suggested in source overview for a starter string of 2 to 3 microstructures
**People:** 4 to 24. Individual reflection; pairs with one trio for odd counts; small groups of 3 to 5; and brief whole-group harvest.

## Choose this exercise

**Purpose:** Engage all participants simultaneously to identify shared obstacles and commit to personal next steps on a collective challenge.
**Use it when:** Use when standard meetings are dominated by a few voices and a team needs to examine a shared problem and reach concrete personal actions.
**Skip it when:** Skip when delivering a one-way briefing, when decisions have already been finalized, or when an active organizational crisis demands top-down directives.

## Materials and tools

- Flip chart paper (at least 4 sheets)
- Markers (one per participant)
- Sticky notes (1 pad per table or breakout group)
- Digital or physical countdown timer

## Before participants arrive

1. Arrange chairs so people can form standing or seated pairs and groups of four quickly without table barriers.
2. Write the three session prompt questions clearly on separate flip chart sheets or presentation slides before participants arrive.

## Say this to open

Welcome. Today we are stepping away from conventional open discussions and slide decks. We will use a sequence of three structured formats. Each format has a clear question, a group setup, and a firm time limit so that everyone contributes. Your task is to respond directly to the prompt at each step. Let us start with our first question.

## How to run it

### 1. Frame the session and invite initial connections (5 minutes)

State the overall challenge. For example: What gets in the way of smooth project handoffs, and what can we do about it? Introduce the three structures the group will use today. Explain that time limits are strict to keep momentum. Post the first prompt for Impromptu Networking: What challenge do you face with project handoffs, and what do you hope to contribute today?

### 2. Run Impromptu Networking (12 minutes)

Have participants pair up. If there is an odd number, form one trio. In each 4-minute round, pairs take turns answering the prompt for 2 minutes per person. A trio gives each person 75 seconds, leaving 15 seconds for transition. Call time, instruct everyone to find a different partner, and repeat for round two (4 minutes). Call time and repeat with a third partner (4 minutes).

### 3. Transition and silent reflection (3 minutes)

Ask participants to return to their seats. State the prompt for the next structure (1-2-4-All): What opportunities do you see to overcome these handoff obstacles? Allow 3 minutes of silent, individual reflection. Participants write their thoughts on sticky notes.

### 4. Run 1-2-4-All pairing and small groups (14 minutes)

Form pairs, with one trio for an odd count. Compare and combine ideas for 4 minutes. Then combine pairs into quartets where possible; otherwise regroup into groups of 3 to 5. With five participants, combine the pair and trio. Give groups 6 minutes to find common themes and choose two insights. In the final 4 minutes, invite one spokesperson per group to share one insight and record it on flip chart paper.

### 5. Commit to 15 Percent Solutions (16 minutes)

Post the closing prompt: What is one action within your direct control that you can start this week without asking for permission or extra resources? Give participants 3 minutes of silent writing. Form trios or pairs for 9 minutes (3 minutes per person) to share their individual action and invite brief constructive feedback from their partners. Use the final 4 minutes to invite 3 or 4 volunteers to read their commitment aloud to the entire room.

### 6. Debrief the session format (10 minutes)

Bring the whole room together. Ask the group to reflect on how the structured interactions influenced participation compared to an open discussion. Take 3 to 4 comments from the floor before closing.


## Debrief questions

- How did the shift between individual thinking, pairs, and small groups affect what you contributed?
- Where did you notice useful patterns emerging across different partners?
- How might using structured invitations change your regular team meetings?

**Finished output:** A flip chart list of verified team insights and individual, personal commitments recorded by each participant on their own notes.

## Remote

Use breakout rooms for pair and quartet work. Run the main session on video. Post each prompt in the meeting chat and keep a visible on-screen timer. Use breakout pairs with one trio for odd counts in Impromptu Networking, following the same per-person turn limits. For the 1-2-4-All sequence use the Step 4 pair/trio phase, then regroup into rooms of 3 to 5, and collect small-group insights on a shared digital whiteboard or collaborative text document.

## Hybrid

Seat remote participants with dedicated individual devices. Form in-person pairs with in-person colleagues, and assign remote participants to online breakout rooms in pairs or trios. During whole-room harvests, alternate strictly between an in-person speaker and a remote speaker, displaying the shared digital capture sheet on the room screen.

## Access and participation choices

- Participants may respond in writing or speak aloud during pair and trio steps.
- Anyone may pass on speaking during whole-room sharing without explanation.
- Seated pair options must be available for participants who prefer not to stand and mingle.

## If the session gets stuck

**A participant speaks for the entire allotted pair time, leaving no time for their partner.**

Provide explicit mid-round time signals, such as ringing a chime at the two-minute mark and saying, Switch speakers now.

**Small groups get bogged down debating definitions during 1-2-4-All.**

Remind the room to focus on cataloging shared patterns and ideas rather than debating agreement.
