# Barbie's Dream Team Retrospective

Team members sort sprint reflections into three themed columns to celebrate successes, highlight friction, and commit to concrete improvements.

**Time:** 45 minutes. UWT suggested 45-minute sprint retrospective structure derived from the source template categories
**People:** 4 to 24. Individual silent writing followed by whole-group card clustering and prioritization

## Choose this exercise

**Purpose:** Categorize recent team successes and obstacles to agree on specific action items for the upcoming work cycle.
**Use it when:** Use at the end of a sprint, milestone, or project phase when a lighthearted theme helps lower defensiveness around problem solving.
**Skip it when:** Skip when the team is in acute interpersonal conflict or organizational distress where a playful pop-culture metaphor feels dismissive.

## Materials and tools

- Sticky notes (pink and yellow, at least 15 notes per participant)
- Fine-tip markers (one per participant)
- Whiteboard or wall space divided into three labeled columns: What Sparkled Like Barbie's Diamonds, Pink Prickles - Areas for Improvement, and Dream House Action Items
- Dot stickers for voting (3 per person)

## Before participants arrive

1. Draw three wide vertical columns on the whiteboard or wall.
2. Label column 1: What Sparkled Like Barbie's Diamonds (Wins and strengths).
3. Label column 2: Pink Prickles - Areas for Improvement (Hurdles and friction).
4. Label column 3: Dream House Action Items (Concrete changes for next sprint).
5. Distribute sticky note pads and markers to each seat.

## Say this to open

Welcome to our retrospective. Today we are using the Barbie's Dream Team format to inspect our recent sprint. We have three categories on the board: What Sparkled, which covers our wins and solid teamwork; Pink Prickles, which covers hurdles or friction points; and Dream House Action Items, where we will build concrete adjustments for next sprint. Let's start with five minutes of silent writing on sticky notes.

## How to run it

### 1. Set stage and silent write (7 minutes)

Read the opening script. Explain the first two columns. Participants write one observation per sticky note for columns 1 and 2. For example, under Sparkled: 'API migration finished two days early'; under Pink Prickles: 'Pull request reviews took over 48 hours.' Writing is individual and silent. Anyone wishing not to write may observe without penalty.

### 2. Post and cluster observations (15 minutes)

Invite all participants to walk up and post their notes under the first two columns. The facilitator reads notes aloud by section and clusters matching themes in real time. Do not have every individual present their own notes. Instead, ask the room for brief clarifying details only if a note is unclear. Limit clarification comments to two sentences per item.

### 3. Build Dream House action items (15 minutes)

Turn attention to the clustered Pink Prickles. Ask the group: 'What concrete improvement can we build into our Dream House next sprint to address these?' Participants write specific action proposals on sticky notes and post them in column 3. Give each person 3 dot stickers. Participants place dots on the action items they consider highest priority. The facilitator announces the top two or three items.

### 4. Assign owners and debrief (8 minutes)

Record the top two or three chosen action items. Ask for one named volunteer owner and one target date for each. Run a brief check using the debrief questions, taking comments from two or three volunteers to confirm shared commitment before closing.


## Debrief questions

- Which action item will make the most immediate difference in our next sprint?
- Did the themed categories bring out any topic we usually overlook?

**Finished output:** A board of categorized sprint reflections and a prioritized list of two to three action items, each with a named owner and target date.

## Remote

Set up an online whiteboard with three matching columns. Participants add digital sticky notes during silent writing. The facilitator groups duplicates while reading cards aloud. Use the platform's voting feature for sticker voting, then record chosen items in a shared team doc.

## Hybrid

Display a single digital whiteboard on the main room screen. Both remote and in-person attendees submit digital sticky notes from their own devices. The facilitator reads posted notes aloud so everyone tracks the same items. Dot voting occurs within the shared digital board.

## Access and participation choices

- Participants may submit notes anonymously or choose to observe without contributing written cards.
- The facilitator reads all posted cards aloud to support auditory processing and participants who cannot easily read handwritten sticky notes.

## If the session gets stuck

**Participants write vague wishes such as 'communicate better' instead of concrete actions.**

Ask the author or group: 'What specific checklist, calendar change, or tool rule does that mean starting Monday?'

**Notes focus heavily on jokes about the theme rather than substantive work issues.**

Acknowledge the fun, then ask: 'What underlying technical or workflow reality does this point to for our sprint?'


## Terms used here

- Retrospective: A regular team reflection meeting to review processes and agree on adjustments.
- Sprint: A fixed time box, typically one to four weeks, during which a team delivers planned work.
