# Board retreat

Board retreats drown in reporting. This template moves reporting to pre-reads and spends the room on the three things a board is uniquely for: strategic judgment, hard tradeoffs, and commitments the organization can act on.

Who: Nonprofit and corporate boards, 8 to 30 people, half day to two days.
Duration: 1 day

## Agenda

- 9:00 | Members state the one question they most want answered today: Surfaces the real agenda and gives the chair a live map of the room.
- 9:30 | State of the organization: 20 minutes, pre-reads assumed read: Reporting compressed; judgment protected.
- 10:00 | Scenario work: small groups stress-test two futures against the strategy: Boards add most value on what-ifs, not what-happened.
- 11:30 | Tradeoff session: the one resource decision leadership actually needs guidance on: A specific ask produces specific governance.
- 12:30 | Lunch with staff leaders, matched by committee: Builds the ties that make oversight informed rather than adversarial.
- 13:30 | Resolution drafting: decisions written, dissent noted, votes taken: The retreat's output is board action, not board opinion.
- 15:00 | Follow-through map: what management reports back, to whom, by when: Defines the evidence the board will see before the next meeting.
- 15:45 | Executive session and close: Protected governance space, scheduled rather than squeezed.

## Design notes

- Move every report to a pre-read and cap live reporting at 20 minutes.
- Give the board one specific tradeoff to work, sourced from leadership's real dilemmas.
- Write resolutions in the room and define exactly what evidence comes back and when.
