# All-hands meeting

Most all-hands are a broadcast with a Q&A bolted on. This template keeps the update tight and spends the reclaimed time on the two things an all-hands can uniquely produce: shared understanding of one real problem, and visible commitments leaders can be held to.

Who: Company or org-wide meetings from 25 to 5,000 people, monthly or quarterly.
Duration: 60 to 90 minutes

## Agenda

- 0:00 | One-question warm start: every person answers a single prompt with a neighbor or in chat: Gets every voice active in the first five minutes and surfaces the room's state.
- 0:05 | The numbers and the news, compressed to 15 minutes, pre-read sent in advance: Status transfer is necessary but cheap; compress it and protect the rest of the hour.
- 0:20 | One named problem: a leader frames the single costliest open problem this quarter: Aims the gathering at something specific instead of general awareness.
- 0:25 | Working groups: tables or breakouts generate concrete responses to the named problem: The room works instead of watching; every group produces a written artifact.
- 0:45 | Harvest: three groups share, leadership reacts live and picks what moves forward: Participant output visibly enters the decision stream.
- 0:55 | Commitments on the record: named owners and dates for what was just decided: Converts the meeting from information to action; this is what most all-hands never do.
- 1:05 | Open Q&A with questions collected and upvoted during the meeting: Answers what the room actually asked, not what fit the slide deck.
- 1:20 | Close: how commitments will be tracked, and where progress is published before next all-hands: The follow-up loop is announced in the room, not improvised afterward.

## Design notes

- Send the status update as a pre-read and cap its live retelling at 15 minutes.
- Name one costly problem and let the whole room work it; publish which group ideas were adopted.
- End with owners and dates on screen, and show where progress will be visible before the next all-hands.
